A business is a loop.
Most problems are the loop, running.

The leak is almost never where the leverage is. That gap is why the same problems keep coming back — and why leaders often can’t see them from inside.

Inputs become thoughts. Thoughts shape how leadership reads reality. That reading drives decisions. Decisions produce results. Results harden into the stories a company tells about itself — which quietly decide what it notices next time.

Most leadership teams intervene at the bottom of the loop — more inputs, new tools, another reorg — because that’s where the pain points. It’s also the weakest place to push.

The Four Leverage Levels

Level 1: Symptoms

The visible pain: turnover, margin pressure, missed deadlines, recurring conflict.

Level 2: Processes

The workflows and habits that keep reproducing the visible problem.

Level 3: Rules

The incentives, assumptions, and unwritten rules deciding what people do.

Level 4: Paradigms

The deepest frame: what the business is actually optimizing for.

Most consultants start where the pain is. I start where the leverage is.

The outside seat
